Challenge
Organisation is in a hyper competitive market sector, had previously been very successful, but now was in a period of decline and almost becoming an unsustainable business if no changes were going to be made, even changing personal would not make a big difference
Identifying the issues
Working closely with the owner, looked at every area of the business, no area was sacred, the key challenges we identified were:
- trying to be all things to all clients
- not standing out within the competitive market place, clients could not see any distinctive value add
- inconsistent internal outcomes, which lead to inconsistent interactions and deliverables to clients
- within a fast paced business, this business was slow end-to-end
- very lumpy business
Working through the issues Through much discussion with the owner and applying my own market experience, we resolved to work through the following:
- reduce the scope of what we were doing in the external market, and instead focus on a select few areas only
- resolving within these areas to be known as the market leader - defined beyond the ‘core product’ we delivered, what more could we deliver consistently (value), that would mean our clients would want to engage with us and allow us to become a ‘consultative partner’ to them
- internally, through breaking down the ‘work processes / flows’ and putting in an appropriate amount of new processes in place, focused on bringing end-to-end urgency / speed into the business and a consistency of business outcomes through this
- implemented new IT infrastructure to support the new business processes and also to leverage information within the business to be shared by all for the benefit of the business
- put in place business metrics to better monitor what was going on and drive the behaviour we needed from the team to get the outcomes we wanted
- tied compensation to these metrics as well - engaged in more proactive business development to drive a stronger overall pipeline of opportunities
The business has stabilised and now turned the corner towards growth. Clients recognise the value we bring beyond the core product and are more willing to engage with us, this has lead to more business opportunities overall. Further now that the organisation is in growth mode, its now bringing on more team members to scale. Going forward we will continue to monitor and tune the business as appropriate to the changing external environment, but its been great to turn around a business with a passionate owner and team that did not want to fail.
